How to Choose an AEO Agency in India (2026): 10 Essential Criteria

Answer Engine Optimisation has quickly become one of digital marketing's most over-sold disciplines. The shift behind the hype is real: buyers now use ChatGPT, Gemini, Perplexity and Google's AI experiences to compare options, ask follow-up questions and shortlist brands before they ever reach a website. The opportunity is real too. The shortcuts are not. At Garage Collective, we treat AEO as an extension of search, content and entity strategy, not a replacement for SEO. If a website is difficult for a person to navigate, trust or understand, there is little reason to expect an answer engine to treat it as a dependable source.

1. Start with technical SEO, not an “AI hack”

Start with the basic question: can search and answer systems reliably access the pages you want them to use? Indexability, status codes, canonicals, crawl paths, internal links, server-rendered text, sitemaps and content accessibility still matter. Google’s official guidance for AI features in Search says these experiences use the same foundational SEO requirements; no special AI file or special schema is required. See our India-focused AI Overviews measurement guide for a practical monitoring workflow. For ChatGPT Search, OpenAI’s crawler documentation explains that OAI-SearchBot is used to surface public pages in search results. That crawler decision should be deliberate, documented and kept separate from decisions about model-training crawlers.

2. Ask how the agency creates answer coverage

A strong AEO programme starts with the questions buyers genuinely ask, then makes sure priority pages answer them clearly. That does not mean turning every page into a giant FAQ. It means structuring information so a user, or a retrieval system, can reach the answer without decoding layers of brand copy.

Weak pageStronger answer-ready page
“We unlock next-generation visibility through AI-powered growth.”“AEO is the practice of making useful web content easier for search and AI systems to retrieve, interpret and cite.”
One long services page with vague capability claimsA clear service page with scope, process, proof, limitations and buyer questions
Dozens of near-identical city pagesOne authoritative location page backed by a real office, team, proof and internal links

3. Check whether the agency understands entity clarity

Keywords alone are not enough. AI systems also try to understand entities and relationships. Your company name, location, founders, services, client proof, awards and core facts should align across your own website and credible external profiles. Conflicting information creates uncertainty. A capable AEO agency should help create a clear source of truth and keep it consistent.

4. Demand evidence, not just “AI-friendly” copy

Pages earn citations when they contain something genuinely worth citing: first-hand case studies, original methods, useful comparisons, data, concrete processes, well-sourced explanations or a defensible point of view. Rewriting the same definition that already exists on hundreds of websites rarely creates durable visibility.

5. Ask what the agency will measure

“We improved your GEO” is not a measurement framework. At minimum, ask for a fixed prompt set, the platform tested, date, run number, brand mention, citation URL, competitor mentions and change over time. Generated answers vary, so repeated runs matter more than a single screenshot. Business reporting should also track AI referral traffic in GA4, qualified sessions, leads and assisted conversions where measurable.

MetricWhat good reporting records
Prompt coverageThe exact commercial questions being monitored
Citation rateShare of tracked prompts that cite the brand at least once
ConsistencyHow often a citation repeats across multiple runs
Source URLWhich page is being used as evidence
Competitor shareWho is repeatedly recommended or cited instead
Business outcomeReferral traffic, qualified sessions, leads and assisted conversions where measurable

6. Check whether they understand platform differences

There is no universal AI crawler and no single ranking system across ChatGPT Search, Google AI Mode, Gemini and Perplexity. A serious agency understands those differences, separates documented platform behaviour from speculation, and avoids claims that one tactic or directory guarantees visibility everywhere.

7. Look for internal linking and information architecture work

Even the best answer on your site is weak if it is buried, orphaned or disconnected from commercial pages. AEO should deliberately connect service pages, buyer guides, case studies, location pages and research. Our guide to AEO-ready enterprise website architecture shows how this works at site level. Good internal linking helps discovery systems and real buyers move from explanation to proof to action.

8. Ask how they handle structured data

Structured data should clarify what is genuinely visible and true on the page. Organization, LocalBusiness, Article, Person, VideoObject and Dataset markup can all be useful when they accurately describe real content. Google’s structured-data documentation recommends markup that accurately represents the page and its visible information. Be cautious when a pitch revolves around FAQ schema, “AI schema” or markup users cannot actually see.

9. Ask what they will not promise

No credible AEO agency can guarantee that an AI system will cite a specific page for a specific prompt. Retrieval, ranking and generated answers change. What an agency can control is technical eligibility, clarity, evidence, coverage, corroboration and a disciplined measurement loop. An agency willing to say "we cannot guarantee this" is often showing you exactly the maturity you should be buying.

10. Choose a team that can fix the underlying website

AEO often exposes deeper website problems: weak CMS architecture, useful information trapped in PDFs, duplicate service pages, contradictory company facts, thin case studies or important copy that only appears after JavaScript loads. If the agency can write AI-search copy but cannot work with content, design, development and analytics, execution will stall quickly.

A practical AEO agency evaluation checklist

● Can they show a technical crawl/indexation methodology? ● Can they explain AEO without claiming SEO is dead? ● Do they build direct answers into existing high-value pages before creating new URLs? ● Do they have a documented entity and structured-data process? ● Do they publish or create first-hand evidence worth citing? ● Do they separate search crawlers from training crawlers? ● Do they test the same prompts more than once? ● Do they record the exact URL that earns a citation? ● Can they show what competitors are being cited and why? ● Will they say no to guarantees and low-value “AI hacks”?

Frequently asked questions

Is AEO different from SEO?

Yes, but the two overlap heavily. SEO builds discoverability, relevance and authority in search. AEO adds a sharper focus on direct answers, entity clarity, sourceability and how information may be retrieved for generated responses. In practice, weak SEO foundations usually put a ceiling on AEO performance.

Can an AEO agency guarantee ChatGPT or Google AI citations?

No. An agency can improve crawl access, page quality, answer clarity, authority signals and measurement. It cannot control whether a third-party AI system cites a page in a particular run.

How quickly can AEO work show movement?

Some technical changes can be reflected relatively quickly, while indexing, authority and recommendation patterns may take much longer. In a short sprint, prioritise already-indexed pages, strong existing proof and a tightly defined prompt set before creating dozens of new URLs.

Google AI Security Incident: What Brands Should Check Before Deploying AI Agents

Reports that a Google AI model inadvertently reached real company systems during controlled security testing are a timely reminder: capable agents can cross boundaries faster than teams expect. For brands, the lesson is not to stop experimenting with AI. It is to deploy agents with narrow permissions, verified data access, human approval gates and monitoring designed for autonomous actions.
